Out-of-hours call handling for small firms: your options

By Keith Hamilton · · 4 min read

Out-of-hours call handling decides what happens when a customer rings after your office has closed. Customers do not only ring between nine and five, and evening, weekend and lunchtime calls that go to voicemail lose callers who never try again. This article compares the main options for out-of-hours call handling in a small business, explains what an AI agent does when your office is closed, and shows how to make sure nothing urgent is left waiting until Monday.

What are your options for out-of-hours call handling?

Small firms choose from four approaches, or a mix of them: voicemail, forwarding to a mobile, a human answering service or an AI voice agent.

Voicemail

Voicemail costs nothing extra and is simple. The drawbacks are that callers who do not want to leave a message simply hang up, the messages you do get are incomplete, and someone has to listen to them all and ring back the next morning.

Forwarding to a mobile

Forwarding calls to the owner or an on-call colleague means a real person answers. It works for low volumes, but it ties someone to their phone, and it wears people down if it goes on for long.

A human out of hours answering service

A staffed answering service takes messages in your company's name. It feels personal, but the people answering know little about your business, so they take details but rarely answer questions. Costs rise with call volume.

An AI voice agent

AI out of hours phone answering means every call is answered, at any hour, and the agent does more than take a message when it is connected to your information and systems. It answers common questions, takes structured details, books a callback and recognises when something is urgent. It is not a person, and some callers want one, so it needs a clear route for those calls too.

For a fuller picture of how these agents work, see our guide to AI voice agents for customer calls.

What should an AI agent do when you are closed?

Out of hours, an AI agent has to do more of the work itself and set clear expectations, because nobody is available to take a transfer.

A sound out-of-hours set-up:

  • Says it is an AI assistant and that the office is closed
  • Answers routine questions from your own information, such as opening hours, services and how to book
  • Takes the caller's details and the reason for the call in a consistent format
  • Books a callback slot, or tells the caller when they will hear back
  • Sends a text confirming what happens next
  • Recognises urgent calls and follows your out-of-hours escalation rule

How do you decide what counts as urgent?

You decide what counts as urgent, not the AI, and it is the most important decision in the set-up. Write down which situations need someone out of hours, who that person is, and how they should be contacted.

The answer depends on your trade. For a plumbing or property business, a burst pipe needs a call to the on-call engineer within minutes. For an accountancy practice, almost nothing is urgent before the next working day.

Give the agent a short, specific list, and tell it to treat anything that might be on that list as urgent. It is better to wake someone unnecessarily than to miss a real emergency.

How do you make the morning hand-over easy?

Ask for a morning summary that shows each caller, what they wanted, what the agent told them and any promised callback time. The value of after-hours call handling depends on what happens next; if your team arrives to a list of vague messages, little has improved.

Sort the summary so the most time-sensitive calls are at the top. New sales enquiries go straight to whoever follows them up; our article on AI lead response and qualification covers that side.

How do you stay open with callers and protect their data?

Tell callers at the start that they are speaking to AI. Call recordings and transcripts are personal data, so decide what you keep, for how long and who can see it, and update your privacy information to match.

How many missed calls is your small business losing?

Count them: the number of out-of-hours calls multiplied by the share that end without a message gives you the callers who heard nothing back. A business that gets 40 calls a week outside office hours, with a quarter of those callers hanging up without leaving a voicemail, has 10 people a week who contacted it and got no response. Over 52 weeks that is 520 people a year.

You do not need to know exactly how many would have become customers to see the point. Every one of those calls that was new work, or an unhappy customer you could have helped, is a cost. Pull your own out-of-hours and abandoned call figures from your phone system's reports before you decide anything.

What have we seen in practice?

For an SME telecoms business that runs several companies, we put in an AI voice agent to answer inbound calls. The share of calls answered went from 23% to virtually 100%. That figure measures whether a call was picked up, not whether every caller's query was resolved by the AI, which is why we always track the two separately. Anything the agent cannot resolve goes to the right head office team.

How do you measure out-of-hours call handling?

Measure it against a baseline you record before you start:

  1. Out-of-hours calls received and how many were answered
  2. Calls abandoned before voicemail or before a message was left
  3. Time from call to callback the next working day
  4. Urgent calls escalated, and whether each one was genuinely urgent
