Reactivating past customers with AI, within UK rules

By Keith Hamilton · · 4 min read

Reactivating past customers costs less than finding new ones, because they already know your work. Most businesses have past customers who have not been back: some no longer need you, while others simply forgot, or nobody asked. This article explains how to find the right people, what AI does in a reactivation campaign and how to stay within UK rules on marketing messages.

Why do past customers drift away?

Past customers drift away when contact stops. Dissatisfaction is only one cause. Others include:

  • The work was a one-off and there was no reason to get in touch again
  • Nobody reminded them when something was due, such as a service, renewal or review
  • A new contact took over at a business customer and never knew you existed
  • A competitor got in touch at the right moment and you did not

Reactivation restarts that contact in a way that is useful to the customer, rather than sending just another sales message.

Who should you contact first?

Contact the customers with a clear reason to buy again. Start with your own records, such as your accounts system, job management software or customer database, and look for customers who:

  1. Bought something that needs repeating, servicing or renewing
  2. Bought regularly and then stopped
  3. Asked for a quote that did not go ahead, where the reason was timing rather than price
  4. Were happy with the work, based on feedback or repeat orders

AI does this sorting in a fraction of the time it takes a person to review the records. It groups customers by what they bought and when, flags those due something, and spots regular customers who have gone quiet. That gives you a shortlist of lapsed customers worth trying to win back.

Have someone who knows the customers check the list before anything goes out.

What does AI do in a customer reactivation campaign?

AI handles the routine work of a customer reactivation campaign, while a person approves what goes out. Once you have a list, AI will:

  • Draft messages tailored to what each customer bought, for a person to approve
  • Send them in small batches so your team can cope with replies
  • Read replies and sort them into interested, not now, not interested and wrong contact
  • Answer simple questions and book a call or visit for those who want one
  • Update your records, including anyone who asks not to be contacted again

A message based on what the customer actually bought is far more useful than a generic offer. That detail must come from your real records. AI must never guess at what someone bought.

What do UK rules allow?

The Privacy and Electronic Communications Regulations (PECR) and UK GDPR both apply, and what you may send depends on who the customer is and how you contact them. This is the part of a reactivation campaign to get right before anything else. In outline:

Individual customers by email or text

For consumers and some sole traders and partnerships, you generally need consent to send marketing emails or texts. There is an exception, known as the PECR soft opt-in, where you collected their details during a sale or negotiations for a sale, the message is about your own similar products or services, and you gave them a simple way to opt out when you collected their details and in every message since. If those conditions are not met, do not email or text them marketing.

Business customers at corporate addresses

For limited companies and other corporate bodies, you can send marketing emails to their business addresses without prior consent, as long as you say who you are and give a simple way to opt out. UK GDPR still applies when the address belongs to a named person.

Phone calls

Live marketing calls cannot be made to numbers registered with the Telephone Preference Service or Corporate Telephone Preference Service unless that person or business has told you they are happy to receive your calls. Automated, recorded marketing calls need specific prior consent. An AI agent making outbound marketing calls needs particular care, so check the rules before planning one.

Service messages and marketing

A genuine service message, such as a safety notice about a product someone bought, is not marketing. But a message encouraging someone to buy again usually is, even if it is framed as a reminder. If in doubt, treat it as marketing.

This is a summary, not legal advice. The Information Commissioner's Office publishes clear guidance on direct marketing; read it before you start.

How do you measure a reactivation campaign?

Track five numbers:

  1. Number of customers contacted
  2. Replies, split by interested, not now and opt-outs
  3. Calls, visits or orders booked
  4. Value of work won from reactivated customers
  5. Complaints or opt-out rate, which tells you whether the tone and timing are right

A simple worked example

The value of a list is the number of customers you can lawfully contact, multiplied by the booking rate and the average job value. Take 300 past customers as the list and a 5% booking rate as the input:

  • 300 customers × 5% = 15 jobs
  • 15 jobs × £600 average = £9,000 of work from customers who already know you

The booking rate here is an input to the calculation, not a forecast. Put in your own figures to see what a list you already have is worth.

How do you start an AI customer win-back?

Start with one group and run a small campaign by hand, with AI drafting the messages. Customers due an annual service are a good first group. Check every reply, see what works and fix the wording. Only then automate more of it.

Make sure interested replies get a prompt answer. Our guide to AI lead response and qualification covers how to handle the enquiries a campaign generates, and following up quotes automatically covers what happens after you price the work.
